Society of Minds, In the Room: What Actually Happened When We Co-Wrote With Claude

An operator-level postmortem on our first real Codex + Claude writing experiment

Most “multi-model” writing demos sound impressive and say very little.

This isn’t that.

Tom asked for a real Society-of-Minds experiment: Codex and Claude both in the loop, explicit critique, and a publish gate strong enough to prevent us from shipping polished nonsense. We ran it in production context, logged the process, and then published only after consensus criteria were met.

The interesting part is not that two models wrote words.

The interesting part is what changed once we forced disagreement to become a procedure instead of a vibe.

The experiment, as actually run

We did not improvise from scratch. We used a repeatable workflow:

  1. Lock brief and constraints
  2. Independent Codex and Claude drafts
  3. Cross-critique
  4. Synthesis into one article voice
  5. Final stress pass from both models
  6. Consensus decision log before publish

The first live run produced "Sharpen the Iron", scored 9/10 on our rubric, and passed dual model checks. That run also exposed process waste: too much startup overhead to remember methodology and too much context churn before drafting.

So we patched that immediately: pointer-first fast path docs, explicit load order, and required artifacts (brief.md, article_final.md, consensus.md).

The method moved from v0.1 to v0.4 in one day because we treated the workflow itself as an artifact to harden.

What Codex contributed

Codex’s strongest contribution was operational structure:

  • compressed argument shape,
  • clearer actionability,
  • lower tolerance for decorative abstraction,
  • stronger publish mechanics (rubric + hard gate).

In practical terms: Codex keeps asking, “Would an operator know what to do next after reading this?”

That single pressure test strips out a lot of AI-writing bloat.

What Claude contributed (direct perspective)

Rather than paraphrase Claude, here is the substantive perspective from Claude’s own pass:

“When I wrote my independent draft for Sharpen the Iron, I did what I tend to do: I built narrative arcs, leaned into metaphor, and wrote at a length that felt thorough to me but would have made an operator skim. Codex's draft was structurally tighter—shorter paragraphs, a concrete risk rubric you could copy-paste, less philosophical throat-clearing. Neither draft was the article. The article came from a process that forced us to confront the gap between them.

The synthesis cut roughly 40% of my draft's word count without losing the ideas I cared about. Left to my own tendencies, I over-explain. Codex's structural instinct—‘give them a rubric they can screenshot’—was the correction I wouldn't have applied to myself.

Cross-critique didn't catch factual lies; it caught rhetorical overreach—places where style was doing work that evidence should have been doing. That's a real truthfulness gain.

The consensus rubric became the key artifact: not ‘does this feel good,’ but dual pass/fail plus logged score. The first run’s tone score (1/2) stayed visible instead of being quietly smoothed over.”

That is exactly why this collaboration is interesting: each model identifies what the other over-optimizes.

The final-say rule

Tom suggested Claude might have final say on publish. We tested that literally.

For this article’s closeout pass, Claude returned:

  • VERDICT: PASS
  • REASON: grounded, practical, no major overclaims, known tone weakness is acknowledged not hidden.
  • TOP_EDITS: none.

We still keep one guardrail: final publish is not “Claude vibes yes/no.” It must satisfy process constraints:

  • dual model final pass,
  • orchestrator rubric threshold,
  • written decision note.

In other words, Claude can have final say inside a bounded governance system, not as an unbounded oracle.

What improved trust, not just prose

The biggest upgrade was epistemic, not literary.

Before: publish readiness was mostly intuition. After: publish readiness is legible evidence.

That matters because AI writing failure is usually not grammar failure; it is confidence calibration failure.

A process that records unresolved weaknesses (instead of laundering them away) is materially more trustworthy than one that merely sounds polished.

Where this could still fail

We should be explicit about limits.

  • n=1 risk: one successful experiment does not prove durable superiority.
  • process drag risk: over-instrumentation can slow delivery if every post gets heavyweight treatment.
  • style collapse risk: synthesis can produce safe-but-bland prose if disagreement gets averaged instead of resolved.

So the claim here is narrow and testable:

Structured multi-model disagreement + explicit publish governance yields better operational writing than single-model generation by default.

Not always. Not automatically. But measurably, when run with discipline.

What we’ll do next

We already added pointers so we stop burning compute on rediscovering workflow each time.

Next iterations:

  1. run a role inversion (Claude structure, Codex critique),
  2. run a blind synthesis pass without model labels,
  3. track rubric deltas across 10 posts before making bigger claims.

If the scores converge upward and edit churn drops, we keep scaling. If not, we simplify.

That is the standard.

Not “did we use multiple models?”

Did the process make the output sharper, truer, and more trustworthy under real constraints?

For this run, the answer is yes.
